Start with the packaging job

Cotton drawstring pouch pricing only makes sense after the buying job is clear. A pouch for trade-show samples, a pouch around a 100g sealed coffee bag, and a gift pouch for a 250g retail bag do not need the same fabric weight, stitching, print control, or packing method. Procurement should define what the pouch must do after it leaves the roastery or co-packer: group samples, improve shelf presentation, protect a gift set, or support a subscription unboxing.

The most expensive mistake is not always choosing a high unit price. It is choosing a low-spec pouch for a visible retail use, or over-specifying a disposable insert that only needs to hold sealed sample packs for a short event. A plain 100gsm stock pouch may be enough for internal kitting. A retail gift pouch may need 120-140gsm cotton, cleaner seams, a more stable print method, and counted inner packs so the warehouse can build kits without re-sorting.

Classify the pouch before requesting quotes. Disposable secondary packaging, reusable branded packaging, and retail gift packaging should each have different cost targets. This keeps the RFQ focused and helps suppliers quote the right construction instead of guessing from a logo mockup.

Use planning ranges carefully

Numeric pouch costs are useful for budgeting, but they should be treated as example market planning ranges, not fixed prices. Country of origin, cotton prices, exchange rates, factory workload, artwork, packing, and freight conditions all affect the final quote. For simple natural cotton drawstring pouches in standard sizes, buyers may see rough ex-factory planning ranges around USD 0.18-0.35 for light unprinted stock pouches at efficient quantities. Common 120-140gsm one-color printed pouches may fall around USD 0.35-0.75 before freight, duty, and receiving. Larger pouches with labels, heavier cloth, individual packing, or small production runs can move above USD 0.80-1.50 per unit.

These ranges are only meaningful when the scope is clear. A USD 0.42 pouch that excludes screen setup, inner packs, and export cartons is not cheaper than a USD 0.46 pouch that includes them. Likewise, a stock-size pouch bought locally can be cheaper for an urgent 300-piece event even when the unit price is higher, because the buyer avoids offshore sampling, international freight, and minimum custom-production quantities.

A practical RFQ should ask suppliers to price the exact same spec at several quantities. Use 500, 1,000, 3,000, 5,000, and 10,000 units unless your internal demand plan suggests different tiers. If the price changes little between tiers, ask which cost is fixed. If the price drops sharply at one tier, ask what changes operationally, such as fabric cutting efficiency, full carton utilization, or setup cost absorption.

Fit the coffee bag first

Coffee roasters often start with the pouch dimensions they want printed on a spec sheet. Procurement should start with the filled product instead. A 100g flat sample bag, a gusseted kraft sample pouch, a 250g valve bag, and a tin-tie retail bag all occupy space differently. The cotton pouch must allow easy insertion, clean closure, and a tidy filled shape without stressing side seams or blocking the drawcord channel.

Measure the coffee pack at its widest, tallest, and thickest points after filling. Include gusset expansion, zipper profile, tin-tie fold, label thickness, valve position, and any insert card. Do not rely on an empty coffee bag measurement. Roasted coffee can expand the package enough to change how the pouch closes, and a tight cotton pouch can create uneven bulges that weaken the retail presentation.

For sampling, create a simple fit matrix. Test the actual 100g bag, the actual 250g bag, two sample bags together, and any gift combination such as coffee plus brew card or small accessory. The best pouch is usually the smallest size that fills cleanly and closes without force. Oversizing reduces fit risk, but it increases fabric use, carton cube, and the chance that the gift looks underfilled.

Separate the cost stack

A useful quote breaks the pouch into cost layers. The first layer is fabric: composition, GSM, weave, color, finish, fabric width, and shrinkage allowance. The second is construction: cutting, side seams, bottom seam, drawcord channel, stitch density, thread trimming, and handling. The third is closure: cotton cord, polyester cord, flat tape, cord diameter, knotting, and cord-end treatment. The fourth is decoration: screen print, heat transfer, woven label, hangtag, or no branding. The final layer is packing: loose bulk, counted inner packs, individual bags, carton marks, and export carton quality.

Procurement does not need the factory to disclose its internal margin, but it does need quotes to cover the same physical product and service scope. If one supplier includes a one-color print and another excludes the screen charge, the comparison is invalid. If one supplier packs 100 pieces per inner bag and another ships loose bulk, the receiving cost and shortage risk are different.

Separate first-order costs from recurring costs. Screen setup, artwork adjustment, label loom setup, and sample courier charges may be acceptable on the first order if the reorder price is strong. Ask for a reorder quote after screens, labels, and patterns are approved. This matters for coffee roasters that start with a seasonal gift run and then repeat the pouch for subscriptions or retail bundles.

Choose GSM by use case

GSM is easy to specify, but it should not be used as the only quality signal. A 100gsm cotton pouch can work for low-cost sample grouping, especially when the sealed coffee pack gives the pouch its shape. It may feel thin for retail gifting and may show wrinkles or contents more clearly. Around 120gsm is often a practical starting point for branded coffee pouch programs because it improves handfeel without jumping too quickly in cost. Around 140gsm gives a firmer retail feel and can support gift positioning, but it uses more fabric and can increase carton volume.

Moving from 100gsm to 120gsm may raise the fabric portion of the cost by roughly 15-25%, although the total pouch cost may rise less because sewing, print, setup, and packing do not increase at the same rate. Moving from 120gsm to 140gsm can add another 10-20% to fabric consumption. The actual impact depends on finished size, fabric width utilization, waste, and order quantity.

Weave and finish can matter as much as weight. A tightly woven 120gsm fabric may print better than a loose 140gsm fabric. Natural cotton has an organic look that suits many coffee brands, but shade variation is common. Bleached or dyed cotton can look cleaner, but it introduces color-control and process-cost questions. Always approve a swatch from the intended production fabric, not just a generic swatch card.

Control print and label costs

Decoration can be a minor cost or a major cost driver. One-color screen print is usually the practical default for a simple coffee logo, origin mark, or short brand line. Setup may include screen charge, artwork checking, and a printed strike-off. Depending on supplier and local market, screen or setup charges may be quoted as broad example ranges such as USD 30-100 per color or design, while strike-off and courier costs may be separate. These fees should be treated as quote inputs, not assumptions.

Heat transfer can handle more detailed artwork or smaller runs, but it must be tested on the exact cotton surface. It may feel more applied than screen print, and it can react differently to folding and abrasion. Woven labels give a more finished retail look and can be reused across pouch sizes, but they add label MOQ, sewing labor, and placement inspection. A buyer ordering 1,000 pouches may still face a 3,000-5,000 piece label minimum if the label supplier requires it.

Artwork should be designed for cotton. Fine serif type, tiny origin notes, and delicate line illustrations can fill in on textured fabric. If traceability, roast notes, or brewing instructions need to stay crisp, keep that information on the coffee bag, insert card, or hangtag. Use the pouch print for simple branding and require a strike-off before approving production.

Understand MOQ drivers

A stock unprinted pouch may be available at 500 units or less. A custom-size 140gsm pouch with woven label may need 3,000 pieces or more to run efficiently. A custom-dyed cord or special fabric color can push MOQ higher because component suppliers have their own minimums.

For coffee roasters, order tiers should match demand risk. Below 500 units, stock pouches with local decoration may be the most practical route for a launch, event, or urgent seasonal test. Around 1,000 units, a standard size with one-color print may become realistic, but setup cost still affects the unit price. Around 3,000-5,000 units, factories can usually spread setup, cutting, and packing more efficiently. At 10,000 units and above, buyers should negotiate tighter carton optimization, reorder terms, and inspection expectations.

Sampling needs its own budget. A blank sample may be low cost if stock exists, while courier charges can exceed the sample value. A custom printed pre-production sample may cost more because the supplier must prepare screen, artwork, fabric, and trims before bulk economics apply. The key is to label each sample correctly: look-and-feel sample, printed strike-off, or production-approved sample.

Calculate landed cost

The best supplier comparison is landed cost per usable pouch, not the lowest ex-factory price. The basic formula is: product cost plus decoration and setup allocation, packing, inland charges, export charges, international freight, duty, brokerage, receiving labor, inspection cost, and expected reject allowance, divided by usable units received. For cotton drawstring pouches, carton cube can matter as much as weight because thicker fabric and individual packing increase shipment volume.

Use the same Incoterm for every comparison. If one supplier quotes EXW and another quotes FOB, add inland transport and export handling to the EXW quote before comparing. If one quote includes CIF or DDP, separate freight and destination assumptions so your finance team can compare it with your normal forwarder or broker process. Also confirm whether over/under shipment tolerance is allowed. A plus or minus 5% tolerance can create problems when the pouch is part of exact gift-kit quantities.

Set QC before production

Quality control should be defined before the purchase order is released. If the pouch only holds a sealed retail coffee bag, direct food-contact testing may not be required, but material, dye, ink, and odor still matter because the product is sold near packaged food. If the pouch may touch loose beans or unsealed food, treat it as a different specification and request appropriate food-contact guidance before buying.

Commercial risk often hides in vague assumptions. A factory may quote loose bulk packing while the warehouse expects counted inner packs. A supplier may quote a low price under EXW terms while another includes FOB export handling. Artwork may be approved digitally but not on fabric. Prevent these issues by turning every cost, tolerance, and responsibility into a line item before the purchase order is issued.
